A leather jacket is one of the most demanding products to develop. Fit, leather behaviour, lining, and hardware all interact, and each change affects the others. This guide sets out the stages of jacket development, what to decide at each stage, and how to keep sampling efficient.

Pattern and fit first
Fit determines whether a jacket sells. Create a size chart with key measurements, decide on the fit profile, and plan a fit review on a sample. Changes to fit late in the process affect the cutting plan and the cost.
Leather and lining
Leather choice changes drape, weight, and how the jacket moves. Lining determines comfort and layering. Choose these together and test them on a sample.
Hardware and details
Zips, snaps, collars, and pockets define a jacket’s character. Decide on them early because custom hardware can require tooling and minimum quantities.
Protective features
Some brands ask about protective inserts. These are a separate specification and need verified test data for the exact product. Do not describe a jacket as protective unless it has been verified.
